Agents move from demos to workflows

Two years of agent demos produced very little production software. What is now shipping looks different from what was demonstrated: narrow scope, heavy instrumentation, and a verification step that does not depend on the model being right.

The pattern is consistent across the deployments that survived pilot. The task has a checkable output — a test suite, a schema, a reconciliation. Where verification is cheap, agents are useful. Where it is expensive, they remain demos.
